hi i had this problem the trick is to prune after all signes of frost have gone as if you prune to early you you will loose the very site your flowers will come .my friend leaves all her flower heads on for the frost to take they protect the bush any way . good luck.

Hi ridders, Have you been cutting them back every year? Here's your plan of action: Do not cut them back at all this year. In spring give them a good feed incorporating some iron and potash. When they flower in the summer leave flowers on up until the following spirng and then only cut back the stems that have the old flower heads on - cut them well down to keep the plant bushy. Leave the rest of the non flowering stems - they will give you the flowers the following summer. If it so happens that we get a late frost it is advisable to cover plant with a piece of fleece or an old net curtain so the morning sun doesn't burn the new buds . cheers skylight
