Callers are beginning to complain that there is a crackling noise on our phone. Any ideas about what the problem might be? It seems ok on speaker. It is getting old perhaps it just needs replacing.

That it is ok on speaker suggests it is a poor connection in your handset,

Are all phones affected ? If so it could be outside, in which case it maybe dodgy wet cables ? Loose connections ? Have you asked BT to test ?
Replace it.
Try a different phone, preferably a corded one. (You can get one from Argos for £4.99 and it's worth having one around in case of power cuts). If that crackles it's the line and you can report it to your service provider. If it doesn't crackle it's the phone and you'll need to buy another one.
Give your incoming telephone line a noise test. Dial 17070 and take it from there. You will be given about five of options and I think it is number 2 for the noise test.

I have just looked-in to see how this thread is progressing and, having re-read the posting from bhg481, I am confused by the statement...."If it doesn't crackle it's the phone ".

If the new cheap test phone doesn't crackle then the crackle heard on the existing phone must be generated by the phone itself.
